The season starts earlier, and a new shopper has arrived.

Peak season keeps stretching. Shoppers research weeks ahead, buy earlier and expect every channel to tell the same story about price, stock and delivery. And this year a new visitor joins them: the AI assistant that compares, recommends and increasingly completes purchases on a customer's behalf. The merchants who win the weekend are the ones whose offer, platform and people are ready before November.

Four weeks is enough, if you use them in order.

Preparation is a sequence, not a scramble. Here is the order that works, counting back from Friday, November 27.

  1. 4 to 5 weeks out

    Lock the offer

Lock the offer, select the eligible products, check available stock, and list every website problem that could block a purchase.

  2. 2 to 3 weeks out

    Build and freeze

Implement the offers, freeze risky changes, and test the complete order journey on desktop and a real phone. Load test realistic peak scenarios.

  3. Final week

    Verify everything

Verify payment methods, campaign links, order emails, analytics tracking, fulfillment capacity, and the plan for reversing a faulty change.

  4. Final 72 hours

    Watch and respond

Repeat the critical purchase tests, confirm every scheduled change, and name the person who watches orders and responds to problems.

  5. After the weekend

    End it cleanly

Expire the discounts, restore prices, banners and product feeds, then review orders, returns, costs and customer questions honestly.

Ten tips, from the offer brief to launch day.

01Get the offer right

Put dates on everything

Black Friday is Friday, November 27 and Cyber Monday is Monday, November 30, but your promotion window is your own. Decide exactly when it starts and ends, in which time zone, and publish the same window everywhere: banner, countdown, email, ads, product feeds and the discount engine itself. One schedule, no exceptions, including the ending.

02Get the offer right

Design an offer you can deliver

Write the offer in plain language before anyone touches a banner. Everyone preparing the site, the emails, the ads and the customer replies should work from the same short brief; if your team cannot explain the conditions consistently, your customers will have to guess. Then check the economics: payment fees, packing, shipping, returns and advertising all come out of that discount. A focused offer on well-stocked products usually beats a sprawling one you cannot support.

03Get the offer right

Test the price everywhere a shopper sees it

Follow one product from the ad to the landing page, the product page, the cart, the checkout and the confirmation email. The number must be the same at every step, and the same again in every connected product feed: Google requires the submitted sale price to match the landing page and the checkout. A crossed-out price added to the page design does not create a checkout discount; change the configuration that determines what the customer actually pays.

04Make the platform boring

Audit promotions, then freeze

Peak is when promotion volume spikes, and untangling overlapping rules mid-campaign is painful. Review what is live, what has expired and what overlaps well before your freeze date, and give any custom cart or checkout logic a second look: timeouts, failure behavior, and whether each step degrades gracefully instead of blocking the shopper. Anything on the path between add-to-cart and payment deserves that scrutiny.

05Make the platform boring

Find your limits before your customers do

Black Friday should never be the first time you learn how your platform behaves under pressure. Load test realistic peak scenarios and watch more than the storefront: checkout, payments, stock updates and the order flow into fulfillment all carry the surge. Make sure monitoring and alerting will tell you about a problem before social media does, and decide in advance how you roll back a faulty change.

06Make the platform boring

Make checkout the easiest part of the day

Most Black Friday purchases will finish on a phone. Test the real journey on a real device, starting from the link a customer receives in an email or an ad, not from your homepage. Speed matters too: aim for Google's Core Web Vitals targets on the pages that sell, because a purchase button that responds slowly or moves under a shopper's thumb costs more than any banner earns.

07Make the platform boring

Keep stock honest at every step

A successful checkout is still a failure if the order cannot be packed. Validate availability where decisions happen, at add-to-cart and at checkout, not only at browse time, and keep every channel reading the same stock. During a sell-out, the difference between a clean stockout and an order you cannot fulfil is the difference between a disappointed shopper and an angry one.

08People and the finish line

Get ready for the AI shopper

This year a meaningful share of your highest-intent visitors will arrive from an AI assistant, and some will be agents acting on a customer's behalf: comparing products, checking availability and completing purchases through your APIs rather than your storefront. Complete, consistent, well-structured product data is what makes you visible and credible to them. Deliberate traffic rules are what keep legitimate agents from being blocked by the same protections that stop unwanted bots.

09People and the finish line

Prepare people, not just pages

More orders mean more questions, and most of them will be the same question: “Where is my order?” Refresh the FAQ with the season's offers, deadlines and return rules, let automation answer the routine questions, and keep people available for the ones that are not routine. On launch day, someone should own the watch: orders, payments, errors, stock and support volume, on one screen, with the authority to act.

10People and the finish line

Plan the ending and the follow-up

The weekend is four days; the value is in what follows. Treat Cyber Monday as its own push rather than a repeat, recover the carts abandoned on Friday, and when the sale ends, make sure it actually ends: discounts expire, prices and feeds are restored, countdowns and banners come down. Then review honestly: what sold, what broke, and what your first-time buyers need to hear next.

Peak is where the gaps show.

A broken Black Friday is rarely one system failing. It is the stock count that reached the storefront late, the discount the checkout calculated differently from the ad, the order the warehouse learned about only after the customer asked where it was. Every integration is a gap between two systems, and a gap is where the story falls through, usually at the worst possible moment of the year.

MOCTA Commerce Suite takes a different route. Catalog, content, promotions, customer data, loyalty, orders, operations reporting and AI tools run natively in one platform, all reading and writing one shared picture of each customer's journey: what was browsed, ordered and promised, what changed, what is still open. There is nothing to reconcile between the ad, the cart and the warehouse, on a quiet Tuesday or at nine in the evening on Black Friday.

And when the AI shoppers arrive, that same picture is what makes them safe to serve. MOCTA's governed agents act on it within permissions and approval limits, so automation helps you keep promises instead of making ones you cannot.

Attended, not autonomous.

Questions merchants ask.

Short answers to what comes up most in readiness reviews. The full checklist goes deeper on each.

When is Black Friday 2026?

Black Friday falls on Friday, November 27, 2026, with Cyber Monday following on Monday, November 30. Most merchants now run offers across the full four-day weekend, and many open earlier in November.

When should merchants start preparing?

Four to five weeks before the sale is a working minimum for the offer, the testing and the fixes. Merchants with several markets, complex promotions or custom integrations should start earlier, and load testing belongs well before any freeze.

How is AI changing Black Friday in 2026?

Shoppers increasingly start their research in an AI assistant rather than a search bar, and agents now compare, check availability and complete purchases on customers' behalf. That makes complete, consistent product data a visibility issue, and automated traffic a capacity and access issue, on top of the usual peak pressures.

What should we test before launch?

The payable price at every step from ad to confirmation, a complete mobile checkout from a real campaign link, stock accuracy at add-to-cart and checkout, the handoff into fulfillment, and your analytics events. Then test what happens under load, and how you roll back a faulty change.

What is the most common peak failure?

Rarely a total outage. More often it is a gap between systems: stock that synced too slowly, a discount applied differently in the checkout than in the ad, an order delayed between the platform and the warehouse. Small inconsistencies, multiplied by peak volume, become broken promises.

How does MOCTA Commerce Suite help?

MOCTA covers the commercial lifecycle natively in one platform, so catalog, promotions, orders, stock and reporting all work from one shared picture of each customer's journey. Fewer gaps between systems means fewer places for the Black Friday story to fall through, and its governed agents act within permissions and approval limits.

Four weeks is enough, if you start now.

Run this peak on the setup you have, then look ahead. Explore MOCTA Commerce Suite and tell us what you need next: we will show you how one platform, working from one shared picture of each customer's journey, can support your next stage of growth.
